How to Deal with Pub Staff No Shows

Nothing winds me up more than getting a text at 4pm saying “can’t make it tonight, sorry mate.” You’re left scrambling to cover shifts, pulling double duties, or worse – disappointing punters with slow service. If you’re dealing with regular no-shows, you’re not alone, and there are proper ways to sort this out.

Set Clear Expectations from Day One

The best way to handle no-shows is preventing them in the first place. When you’re taking on new staff, make your expectations crystal clear. I tell every new starter that calling in sick or missing shifts without proper notice isn’t just letting me down – it’s letting their teammates down too.

Put it in writing in their contract. I require at least 4 hours notice for any absence, except genuine emergencies. No exceptions. Make sure they understand that repeated no-shows will lead to disciplinary action and potentially losing their job.

Build a Reliable Cover System

Even with the best staff, emergencies happen. The key is having a solid backup plan that doesn’t leave you doing everything yourself.

Keep a list of reliable casual staff who can cover short notice. I’ve got three or four people I can call who’ll come in at short notice – and I make sure to look after them well when they do.

Cross-train your regular staff so they can cover different roles. Your best barmaid should know how to work the kitchen basics, and your kitchen staff should be able to pull a pint if needed.

Consider offering incentives for covering last-minute shifts. Time and a half, or a bonus for same-day cover can work wonders for motivation.

Address the Root Causes

If you’re getting regular no-shows, ask yourself why. Are your staff genuinely sick, or are they just not bothered about the job?

Sometimes it’s about motivation and engagement. Staff who feel valued and part of the team are far less likely to let you down. Regular feedback, recognition for good work, and creating a positive work environment all help.

Other times, it’s about better management systems. Clear communication, fair scheduling, and proper procedures prevent many issues before they start.
